You can't answer this question from a LinkedIn post
You might think this is an easy question. That you'll watch a video, read a thought-leadership piece, sit through a webinar, and walk away with the answer.
That's not how this works.
The answer is specific to you. To your role, your company, your processes, your tools, your people, your customers. The only way to actually get to it is by building context — mapping what work actually happens, what tools are actually used, where humans add judgment, where humans add value through relationships and architecture.
That's how you generate the answer for yourself. Not from someone else's framework. From your own operating reality.
Without context, you make expensive mistakes
When you stay in the abstract, you default to the moves that feel productive but aren't.
You buy a new tool because you think this one is finally going to make you AI-ready. You pay for ChatGPT or Claude training for your team. You run a workshop. You attend a conference.
And all of it makes everyone faster at work that's about to disappear.
Because it's 2026, and agents run those processes end-to-end. The execution layer is collapsing. Filing tickets. Approving invoices. Onboarding vendors. Running comp cycles. Writing first drafts. Drafting contracts. Triaging emails. All of it.
If you're optimising for execution speed, you're optimising for the part of work that's leaving the building.
Look at what Meta just did
Last week, Meta rolled out keyloggers on their own employees' machines. Tracking every click, every keystroke, every screenshot to train agents that will do those exact jobs.
Read that again. The biggest AI company on earth is not training its people to prompt better. It's recording them to replace them.
That's the signal. That's where this is going. And if Meta with all its resources, all its talent, all its AI labs is betting on replacement rather than upskilling, you should be paying attention to what that means for the rest of us.
The diagnostic: find your context gap
Whether you're figuring this out for your role or your company, the starting point is the same. Five questions, in this exact order. The first "no" you hit is your gap.
The order matters. Each question is foundational to the next. You can't classify work you can't see. You can't audit tools without knowing what work they support. You can't define human value without knowing what's execution vs judgment. You can't design the future state without knowing where humans add value today.
Answer honestly.
Question 1 — The visibility check
Can you list the top 10 things you (or your team) actually spend time on each week?
Not the job description. Not the OKRs. The actual work that fills the hours.
If the answer is no, you have a visibility gap. You can't optimise what you can't see. Most leaders think they know how their team spends time they don't. Real work hides inside calendars, Slack threads, and recurring meetings nobody questions.
Next move: Run a two-week time audit. Track every block of work, not by role, but by the thing actually being produced. The list will surprise you.
Question 2 — The classification check
For each of those 10 things, can you say whether it's pure execution or judgment-heavy?
Execution = following a process. Judgment = deciding what should happen.
If the answer is no, you have a classification gap. If everything looks like "work," agents can't replace any of it and humans can't focus on what matters. The line between execution and judgment is the most important line in your operating model right now.
Next move: Take your top 10 list and label each item: E (execution), J (judgment), or M (mixed). The E pile is your AI roadmap. The J pile is your moat.
Question 3 — The stack check
Can you list every tool used to do that work and where they overlap or contradict?
Same data in three systems? Two tools doing the same job? You should know.
If the answer is no, you have a stack gap. You're paying for tools that overlap, contradict, or aren't being used. Worse, you can't see which tools are doing real work versus generating busywork. Every new AI tool you add makes this worse, not better.
Next move: Map every tool by function and owner. Anything with two or more tools doing the same job is consolidation candidate number one. Anything with no clear owner is a sunset candidate.
Question 4 — The value check
Can you point to where humans create value that an agent couldn't replicate?
Relationships, context, taste, judgment, accountability. Be specific.
If the answer is no, you have a value gap. If you can't articulate where humans add irreplaceable value, you can't defend headcount, design hiring, or know what to upskill toward. This is the gap that ends careers and flatlines companies in the next 24 months.
Next move: Force the conversation. For every senior role, write one sentence on what they do that an agent fundamentally cannot. If the sentence is hard to write, that's your signal.
Question 5 — The future-state check
If 50% of execution work disappeared tomorrow, do you know what would still need to exist?
Which roles, which decisions, which work and what would they actually do.
If the answer is no, you have a future-state gap. You see the present clearly but can't picture the operating model on the other side of automation. This is the most common gap among smart leaders and the most expensive, because it makes every current decision feel safe and every future decision feel impossible.
Next move: Run the inverse exercise. Design your org from scratch assuming 50% of execution is automated. What roles exist? What's the org chart? Now compare to today. The delta is your transformation roadmap.
If you answered yes to all five
You're in the rare 5% who can actually answer "what is AI changing about my function or company" with specifics rather than abstractions. That clarity is your unfair advantage right now.
The next move is execution. Pick one process from your execution pile and run a 90-day pilot to move it to agents. Measure what breaks, what scales, what you missed. That's how the map becomes the territory.
What changes when you have context
For years, the entire operating model of a business was dictated by its org chart and the processes every person in that org was executing. That's the picture we've all been working from.
Now every company also has a set of tools their people use, and a set of agents running on their behalf. That's the real operating model now. Not the boxes and lines in Notion. The full picture: people plus tools plus agents.
The companies and the people inside them that are winning right now can see that whole picture and optimise it. Which work is human. Which work goes to agents. Which tools are redundant. Which roles need to exist at all, and which don't. What architecture needs to be reworked.
You can't make any of those decisions from a LinkedIn post. You can only make them from context.
